# SPM Training Weeks 3–4
### Guided Leadership Practice & Execution Awareness

### **PURPOSE**
This procedure defines the expectations, activities, and learning objectives for **Weeks 3–4** of Sr. Project Manager (SPM) training.
During this phase, the SPM transitions from observation into **guided participation and leadership practice**, while still operating under oversight. The focus is on learning how the role functions in real scenarios without assuming full authority or accountability.
### **SCOPE**
This procedure covers:
- Client leadership participation
- Execution awareness and review
- Systems and workflow understanding
- Early client success monitoring
- Proper escalation during training
This procedure does **not** authorize full independent decision-making or enforcement.
### **WEEK 3: TRANSITION FROM OBSERVATION TO PARTICIPATION**
### **Objective**
Introduce the SPM to active participation in client leadership and execution review while maintaining training guardrails.
## ❶ Client Leadership Participation (Week 3)

**SPM Responsibilities:**
- Attend client strategy and accountability calls
- Actively participate in discussions when prompted
- Verbally summarize client goals and next steps
- Draft suggested milestones or priorities for review
**Boundaries:**
- The SPM does not independently lead client calls
- Final direction and commitments are reviewed by leadership
**Expected Output:**
- Draft summaries of client priorities
- Suggested milestones or focus areas
## ❷ Execution Awareness & Review (Week 3)
**SPM Responsibilities:**
- Review HubTasks boards for assigned clients
- Identify:
- Missed deadlines
- Unclear task ownership
- Communication gaps
- Observe EA and VA execution patterns
**Boundaries:**
- The SPM does not independently correct or enforce
- Observations are shared with leadership for discussion
**Expected Output:**
- Written execution observations
- Identified areas needing clarification or improvement
## ❸ Systems Familiarity → Systems Understanding (Week 3)
**SPM Responsibilities:**
- Review client workflows and file structures
- Observe SOP usage by PMs and VAs
- Identify inconsistencies or inefficiencies in systems
**Boundaries:**
- No independent system or workflow changes
- Recommendations only
**Expected Output:**
- Suggested system or workflow improvement ideas
## ❹ Client Success Awareness (Week 3)
**SPM Responsibilities:**
- Review client progress toward goals
- Identify early indicators of:
- Stalled momentum
- Overwhelm
- Misalignment
- Discuss observations with leadership
**Expected Output:**
- Risk awareness notes for at least one client
## ❺ Week 3 Completion Criteria
The SPM should demonstrate:
- Active participation in client conversations
- Awareness of execution quality
- Understanding of system structure and purpose
- Ability to identify potential issues without fixing them independently
## ❻ Guided Client Leadership (Week 4)
**SPM Responsibilities:**
- Co-lead portions of client calls when appropriate
- Clearly restate client priorities and expectations
- Suggest adjustments to milestones or focus areas
**Boundaries:**
- Leadership reviews and confirms direction
- The SPM is not final authority
**Expected Output:**
- Client-facing clarity statements
- Draft adjustments to goals or timelines
## ❼ Guided Oversight of Team Execution (Week 4)
**SPM Responsibilities:**
- Review EA task management and follow-through
- Identify:
- Confusion in task ownership
- Repeated delays
- Execution gaps
- Suggest task reassignments or priority shifts
**Boundaries:**
- Changes are reviewed before execution
- Coaching is supportive, not corrective
**Expected Output:**
- Suggested execution and priority adjustments
## ❽ Workflow & Process Thinking (Week 4)
**SPM Responsibilities:**
- Translate client goals into proposed execution plans
- Identify inefficiencies or redundancies
- Propose workflow improvements aligned to existing systems
**Boundaries:**
- No independent workflow or system changes
**Expected Output:**
- Draft workflow or process improvement recommendations
## ❾ Client Momentum & Risk Identification (Week 4)
**SPM Responsibilities:**
- Monitor client momentum
- Identify one potential risk or stall point per assigned client
- Discuss mitigation ideas with leadership
**Expected Output:**
- Early risk identification notes
- Suggested next-step ideas
## ❿ Escalation as a Training Skill (Week 4)
**SPM Responsibilities:**
- Practice structured escalation using the following format:
- What is happening
- What has been observed
- What the SPM believes should happen next
- What feedback or alignment is needed
**Guideline:**
Escalation during training is expected and encouraged as a learning tool.**Expected Output:**
- Clear, structured escalation communication
